How to Evaluate a DeFi Development Studio: 7 Questions Every Web3 Founder Should Ask

Most Web3 founders evaluate DeFi studios on portfolio and price. That's not enough. Here are the 7 questions that actually predict whether an engagement will go well — based on interviews with 200+ founders.

Choosing a DeFi development studio is one of the highest-stakes vendor decisions a Web3 founder makes. Get it right and you have a team that ships battle-tested smart contracts, moves fast, and de-risks your raise. Get it wrong and you’re six months and $200k in with unauditable code and a missed mainnet launch.

1. Who specifically will work on my protocol — and can I meet them before signing?

Studios win work with their senior Solidity engineers and present case studies from their best teams. The developers who actually build your protocol are often different. This is the bait-and-switch that experienced Web3 founders warn about most consistently.

Ask for the specific names, seniority, and GitHub handles of the team assigned to your engagement. Then ask to meet them — even a 30-minute technical review — before contracts are signed. Any DeFi studio worth working with will say yes immediately.

Red flag: “Our team assignment process happens after contract signing.” This is how founders end up with junior Solidity developers when they expected senior protocol architects.

2. Can you share 3 deployed protocols from the last 18 months I can review on-chain?

Testimonials on a website are useless. What you want are live, audited protocols deployed in the last 18 months at a comparable complexity level. Review the contracts on Etherscan or the relevant explorer. Then ask for a reference call with the founding team: “What went wrong? How did they handle security concerns? Would you use them again?”

What good looks like: Three on-chain references provided within 48 hours, all with completed audits, all founders willing to share the hard parts.

3. What does your smart contract architecture process look like before coding starts?

The best DeFi studios invest real time in protocol design before writing a line of Solidity. This means defining tokenomics, identifying attack vectors, and producing a technical specification. Founders who skip this step consistently report security incidents and economic exploits post-launch.

Ask for: A sample architecture document from a past engagement. If they can’t show you one, they probably don’t do real protocol design.

4. How do you handle scope changes mid-engagement?

Every DeFi protocol evolves mid-build as market conditions shift. The question is whether the studio has a mature process for handling that without compromising security or introducing untested code paths.

Green flag: “Here’s our change order template. Any scope change that touches existing contract logic triggers a re-review cycle before deployment.”

5. Who owns the code and private keys after delivery?

Ensure your contract specifies that all code, deployment scripts, and admin key custody are transferred to you on delivery — with full documentation of all privileged roles and upgrade mechanisms.

6. Do you have audit partnerships, and how do you handle critical findings?

Top DeFi studios have established relationships with audit firms (Trail of Bits, OpenZeppelin, Spearbit, etc.) and build audit time into their delivery timelines. Ask for their standard audit process and how they’ve handled critical findings in the past.

7. What is your incident response process post-launch?

DeFi protocols are live targets. Understand the studio’s SLA for responding to security incidents, their monitoring setup, and whether they provide post-launch support. The best studios treat mainnet launch as the beginning of the engagement, not the end.

What good looks like: A documented incident response playbook, 24h on-call availability for critical security issues in the 90 days post-launch.
